This is an important topic because so often executives want to create an “Engagement Program,” or they ask HR to solve an employee motivation issue.

A programatic approach will never have enough impact on genuine employee engagement because real engagement is always personal.

If someone is truly engaged it’s because they care personally. They have their own reason to be excited about what they are being asked to do.

The trick to meaningful employee engagement is to give individual people reasons to actually care personally.

Making people feel like super-heroes

I got this feedback once from someone who used to work in my organization:

Ever since then, I’ve thought that to be a pretty good measure of how I am doing as a leader.

What more could you want than for your people to feel like super-heroes? Powerful, capable, trusted, respected, and motivated to do big things.

Change your idea of communication to conversation

One of the main ideas that ran through the webinar and is fundamental to true engagement is Conversation.

Many leaders make the mistake of thinking that communicating their strategy is going to cause forward movement.

Just because you said what the strategy is, doesn’t mean that your organization will suddenly optimize itself to do the right things to implement it.

The only way to know that your strategy has taken hold is if you hear your organization talking about it among themselves without your involvement.

In the webinar, I shared many ideas for how to make lively bottoms-up and peer-wise communications happen more naturally.

When people are talking, they are engaged.

Get the crap out of the way

Annoying things often overlooked as not being huge problems, or just as being chronic, non-negotiable challenges in the environment, are very damaging to motivation and engagement.

As leaders we need to stay aware of the persistent, annoying stuff that gets in the way or our teams.

This can come in the form of negativity, uncertainty, unmade decisions, changing course too frequently, broken processes, too many bad meetings… The list is endless.

As leaders we need to be always vigilant about searching out chaos and obstacles and eliminating them from the environment.

Work is hard enough without letting unnecessary things fester that make it worse.

Strategy without Execution = Talking

This is a very useful webinar to download if you want to:

  • Get a strategic initiative off the ground and make it stick
  • Get stronger engagement and motivation from your team
  • Keep important work on track despite urgent crises and demands
  • Make sure your team and strategy are tuned for success

Here is what we talked about:

Why organizations are reluctant to MOVE forward on something new

First and foremost, everyone is too busy! Doing something new, requires doing new things …and no one has time to add anything to their workload.

Other reasons strategies stall are:

People are skeptical: Here’s yet, another new strategy… we never follow through on these things, so I’ll just wait this one out
People are afraid: You are changing the thing that I have been earning a living at. That’s very troubling. What if I can’t do the new thing?
Passive Resistance: I don’t feel strongly enough to argue, but I’m not really on board. I’ll just keep doing what I’m doing

Without breaking this cycle, your strategy will be stalled from the beginning.

I talked about strategies for counteracting these very common issues, which many leaders just accept as an unchangeable part of the environment.

If you don’t address these things. You don’t move.

The MOVE Model for successful execution

I used this webinar to officially introduce my upcoming book MOVE and to give you some tools right away to start using the model to execute on your initiative or strategy more decisively.

Here’s the model:

M = The Middle
O = Organization
V = Valor
E = Everyone

M = The Middle

The Middle is the longest and most difficult part of any business transformation process. Kicking off the strategy and defining the end outcomes are the easy and exciting parts. The Middle is where all the hard work (and basically everything) needs to get done!

I talked about ways of charting a safe and clear course through the long Middle so that your team can stay on track and feel confident along the way.

Structuring the Middle in a clear and accountable way is critically important at any level in any organization. I use this approach even for myself when I have long term project to complete personally.

O = Organization

There is no effective antidote for the wrong team. As a leader you need to make an honest assessment of your team. The challenge arises because when you first start to do something new, you are starting with the same people.

I talked about how to make sure your team is fit for the task at hand, and how the job of a leader is to build the team you need, not to merely make do with the team you have.

V = Valor

Leading is hard. If it feels hard you are probably doing it right! As leaders we need to have Valor, the courage, patience and stamina, to stick with the change and support it through the long Middle.

There will be many pressures, obstacles, short term crises which will come up throughout the Middle.

I talked about how to manage the seemingly impossible situation of dealing with the urgent demands that constantly come up and threaten to pull you off course. You must protect the new work with your life!

E = Everyone

You can lead a transformation from the top, but you can’t DO a transformation from the top.

Real transformation requires that you engage Everyone in the organization.

I talked about how you need to change the way you think about communicating to be creating conversations instead of merely broadcasting from the top.

You’ll know your strategy is sticking only when people are talking about it among themselves without your involvement.

Delegating is not just about assigning work, it’s about building value in your organization

This is a very useful webinar to download if you want to:

  • Be able to delegate more of your work so you can be more strategic
  • Delegate with higher confidence and reduce risk of failure
  • Develop people, but feel like you don’t have time to teach them
  • Learn the most effective techniques for delegating

Here is what we talked about:

Why delegating is hard

Delegating is hard because when you feel like you are more capable than the person you are delegating to, it just seems easier (and faster) to do it yourself.

In reality it will always be faster to do it yourself in the moment, than it will be to teach someone else.

But…

If it takes you 10 hours to teach someone something that you spend 4 hours a week on (while in the first week that’s more than twice as much time), if you delegate it effectively, forever after you get 4 hours a week back to personally work on higher value stuff.

That is what creating value is about.

Managing Risk without Jumping In

Another reason why delegating is hard is that you are afraid it will all go horribly wrong!

We all must resist the temptation to jump in or fix everything personally to avert problems.

I like to think of this as teaching a kid to ride a bike by running along side and then never letting go!

In the webinar described ways to not only to reduce the risk of failure but to put the responsibility and the motivation to learn solely on the person doing the new task. They will quickly learn to ride by themselves!

It’s a skill all effective managers share — Delegate, but do it in a way that you manage the risk and support the person without micro-managing.

The goal: Everyone Steps Up!

It’s important to remember that every time you delegate well, and someone learns, you have increased the capacity of your organization. This is part of the job of every manager.

There is an important link between delegating and building capacity.

If you keep jumping down to cover for work that is not good enough, you are adding much less value by working at a lower level, than if you are delegating in a what that is pulling everyone up.

Delegating and Teaching

In the webinar I gave specific example and techniques for how to make sure that learning always happens when you are delegating.

Once you connect the idea of delegating and teaching, it becomes much easier to delegate with confidence, and keep ownership of a successful outcome without doing and checking all the work yourself along the way.

Ruthless Priorities

No one is helping you: Defining and sticking to Ruthless Priorities is one of the most important and hardest things we are asked to do as business leaders. It also sets the most successful business leaders apart. But it’s not easy because not only will no one help you do this, most people will fight you, and want you to keep doing everything.

What’s really most important? We talked about how to choose what is truly most important (compared to everything that is important), and how to negotiate a doable workload with your boss and your peers.

Credibility

It’s important to maintain, if to not actually build, your credibility by the work you choose to do and finish. Getting a reputation for getting important things done builds your credibility.

I shared techniques for having the right conversations with your boss and peers to build your credibility and achieve a realistic workload — and actually finish the most important things — And feel more sane in the process.

How to Say NO to your Boss (and be OK):

When you feel like you can’t get everything done that your boss is asking, it feels scary and you might feel guilty, or at risk. We talked about how to turn this around and use Ruthless Priorities to work with your boss on defining and staging the most important work to be done first, so you come out strong and focused.

Trying to do everything and failing is not success. Getting the most important stuff done is success.

Communicating:

It’s not just your boss that wants you do stuff. Lot’s of other people make demands on your time too. The guilt comes in when you feel like you are letting people down. We covered techniques for pushing back, but eliminating the let-down.

It’s important to never just drop requests in silence. Prepare a communication plan to describe your priorities and why they matter. Keeping a list of all requests, with noted Ruthless Priorities vs. everything else is a wonderful communication tool to build credibility too.

Achieve a Realistic Workload

It’s important to examine your workload and do an assessment of what is realistic. You’ll never get it all done, so you need a plan for dealing with the work and eliminating the worry.

I shared techniques and also included worksheets and templates in this webinar to prepare conversations and negotiations about your Ruthless Priorities that will build your credibly and cause people to back off and give you some breathing room.

Saying yes to everything, and trying to do everything is actually a lazier way of working than setting Ruthless Priorities and sticking to them.

It’s hard to do the strategic thinking, negotiating, communicating — and to have the guts to set and stick to Ruthless Priorities. That’s why it sets the strongest leaders apart.

Don’t take your strengths for granted

As humans we tend to take our strengths for granted because when we are working in our area of greatest natural strengths, what we are doing feels easy. And because it feels easy, it doesn’t seem impressive — so we fail to value our own strengths, and focus instead on the things we are not good at.

In this webinar we talked about the value and the magic that happens in your career when you recognize your strengths and start to build on them instead of focusing so much on your weaknesses.

Once you learn how to build upon your strengths your performance will increase, your career will progress more naturally, and you will be much happier!

I shared practical ideas for how to build on your strengths to put yourself in a position to truly excel.

Find your strengths: There are also pointers to strength assessments and exercises to help you discover your strengths included in the worksheets for this webinar.

Build your confidence

Never disqualify yourself from an opportunity because you are scared. Everyone is scared!

By using your strengths as a platform you can step outside your comfort zone with more confidence. Your strengths are the key to finding a more secure and confident place to work from.

We talked about how to build your confidence to take on new and challenging situations successfully by starting with your strengths

Tune Your Job

The most successful people figure out what they are really good at, and then put themselves in a position to do that most of the time!

It’s up to you to negotiate your performance objectives in a way that puts you in your power alley. Change your job over time. We talked about how to negotiate a business case that lets you use your strengths more.

Also, volunteer. Find and create opportunities to use your strengths — and get famous for doing so. You’ll find that you will attract more of that type of work over time (because you are good at it!) We discussed some examples of how to do this.

Build a team

No one person can be good at everything, but a team can! Learn to develop a team where you are all using your strengths and benefiting from each others’ contributions.

Like your job and life more!

When you are using your natural strengths, it feel great because your are succeeding without torturing yourself! You are making big gains and big wins. You feel proud. The crowds are cheering…

When you are thriving at work, when you have energy for your work, when you are confident at work because you have found a way of working that really suits your strengths and you feel appreciated, you will have much more energy to enjoy your life.

Also it feels great when you don’t need to turn yourself into someone else on Monday morning when you go to work. The more you can focus on your natural strengths the more your true self will feel welcome at work.

You have more control than you think

You have the opportunity to define how you work. By focusing on your natural strengths, you will feel happier and more confident, and you will succeed more.
